A BFCM urgency plan works when each tool has one job. A popup collects emails before the sale. One announcement bar carries the code and the deadline. A countdown timer on product pages shows when the price goes back up. Every timer points to the real end of a real Shopify discount, and everything comes down when the sale ends.
This playbook covers what goes live when, how to set up each piece, and how to keep it honest. For the full picture of social proof and urgency, see our social proof guide for Shopify. If you have never set up a timer, start with how to add a countdown timer to Shopify.
Why does BFCM need its own urgency plan?
BFCM is a short, crowded window. In 2026, Black Friday is November 27 and Cyber Monday is November 30. Your shoppers see sale banners on every store they visit, so a vague “Hurry!” blends in.
The traffic also comes early and from far away. Shopify reported that its merchants’ sales peaked at 12:01 p.m. EST on Black Friday 2025, and cross-border orders were 16% of all orders that weekend (Shopify). Two lessons follow:
- Go live before Friday morning. If your bar and timers are still in draft at noon on Friday, you set them up during the busiest hour.
- State the time zone. “Ends Monday at midnight” means different moments for a shopper in New York and one in London.
What job does each urgency tool do?
Give each tool a different message, so shoppers never read the same thing twice on one screen.
| Tool | Job during BFCM | Where it shows | Message example |
|---|---|---|---|
| Email popup | Build a list before the sale; capture late visitors | Center of screen, once per visit | “Get early access to our Black Friday sale” |
| Announcement bar | State the offer, the code and the end | Top or bottom of every page | “25% off sitewide with BF25. Ends Mon 11:59 p.m. ET” |
| Countdown timer | Show when the sale price ends | Product page, cart page or landing page | “Sale price ends in 1d 04:12:30” |
| Low stock alert | Show real limited stock | Corner popup on product pages | “Only 4 left in stock” |
| Recent sales popup | Show that real people are buying | Corner popup | “Someone in Austin bought Wool Socks 5 min ago” |
You don’t need all five. A small store can run the bar, one timer and the email popup, and still cover the weekend.
When should each piece go live?
Plan the calendar backward from your real sale end. Here is an example for a sale that runs from Black Friday to Cyber Monday. Adjust the dates to your own offer.
| Period | Bar says | Timer | Popup |
|---|---|---|---|
| Now to Nov 25 | “Black Friday sale starts Nov 27. Join the list for early access” | None | Email popup offering early access |
| Nov 26 (Thanksgiving) | Early access for subscribers, if you offer it | None, or one for early access only | Email popup stays on |
| Nov 27 to Nov 30 | Offer, code and end time | Fixed date to the sale end | Email popup off or on exit intent only |
| Dec 1 onward | Next real message, such as a shipping cutoff or gift guide | Off, or a new timer for a new real offer | Back to your normal setup |
Two rules keep this calendar honest. Don’t show a countdown to a sale shoppers can’t use yet; a bar with the start date does that job better. And don’t count down to “Black Friday ends” if your discount runs to Monday.
How do you set up a Black Friday countdown timer?
Create the discount first, then the timer. A Shopify discount code has the dates it is valid, and its start and end times follow the time zone selected in your Shopify admin (Shopify Help Center). The timer should end at exactly that moment.
Here is the setup with Sam FOMO, our sales popup and urgency app. It is free to install and rated 4.6★ from 17 reviews on the Shopify App Store (Oct 2026). Other timer apps follow similar steps.
- Turn on the app embed. Nothing shows on your store until it is on. The install guide shows each screen.
- Create the timer. Open Notifications, click Create notification, pick Countdown Timer and click Add.
- Choose the placement. Product pages (below the add to cart button), the cart page, a top or bottom bar on all pages, or a landing page through the Countdown timer block in the theme editor.
- Pick “Ends at a fixed date & time”. Set it to the end of your discount. The timer uses the local time of the computer you set it on, so check it against your store’s time zone. When it reaches zero, it disappears from your store.
- Write what ends. “BFCM prices end in” tells shoppers more than “Hurry up!”.
- Save and test. Open a product page on your phone and on a desktop, and check the time left against your discount.
The urgency and cart guide covers the other options.
Which countdown type fits a BFCM offer?
Almost always the fixed date. The daily timer ends at midnight in each shopper’s own time zone, so it only fits a deal that really changes every day, such as one doorbuster per day. A per-visitor timer only fits an offer that really ends for each shopper when their timer does, which a single store-wide BFCM code does not. Our post on evergreen vs fixed-date countdown timers goes deeper.
What should your Black Friday announcement bar say?
Your Black Friday announcement bar should answer three questions in one line: what the offer is, how to get it and when it ends. Write the time zone if you sell across regions.
Examples by phase:
- Before: “Black Friday starts Nov 27. Subscribers get first access.”
- During: “25% off everything with code BF25. Ends Mon, Nov 30, 11:59 p.m. ET.”
- Free shipping: “Free US shipping on orders over $50 through Cyber Monday.”
- After: “Order by [your real cutoff] for delivery before the holidays.”
In Sam FOMO, the Promo Bar puts this on every page, at the top or bottom. Under Countdown you can add a timer next to the message. Under Button & coupon you can show your own code or one of your Shopify discount codes, and apply the code when shoppers click the button. Visibility lets you choose pages and devices and exclude products that aren’t on sale. Setup is in the promo bar guide.
Run one bar per position. If the bar already has a countdown, you may not need a separate bar timer. Save the Countdown Timer for product pages, where it sits next to the price. For more wording, see announcement bar ideas and adding a bar with a countdown and coupon code.
How do you use popups without burying the sale?
Use one interrupting popup per visit, and let the rest be small, real signals.
Before the sale, the email popup does the heavy lifting. Offer early access or a reminder, not only a discount you’ll give everyone on Friday anyway. In Sam FOMO you choose the trigger (After delay, On scroll or On exit intent, desktop only), and new subscribers can go to a Klaviyo list. See the email popup guide and our comparison of email popup offers.
During the sale, shoppers already know there is a sale. A center-screen popup on every page gets in the way. Consider switching the email popup to exit intent, or pausing it until Tuesday.
Small notifications can stay, if the data is real:
- Recent Sales uses your real orders, so it fills up naturally on a busy weekend.
- Low Stock Alert shows the count from your Shopify inventory once stock drops to the level you set. It only makes sense on items that are really running low. See low stock alerts for customers.
Use the timing settings to limit how many times popups show per page, or show each one only once. A shopper browsing ten products shouldn’t see the same message ten times. Our guide to popup frequency has more on gaps and limits.
What does a calm BFCM product page look like?
| Element | Keep | Drop |
|---|---|---|
| Top bar | Offer, code, end time | A second bar with a different deadline |
| Near the price | One countdown to the sale end | A “cart reserved” timer with no real reservation |
| Corner | One notification at a time | Stacked popups in the same corner |
| Center | Nothing, or exit intent only | An email popup on every page view |
How do you keep BFCM urgency honest?
Only count down to something that really ends, and let it end.
Fake timers are a known problem. In a January 2023 sweep of 399 online shops, the European Commission and national consumer authorities found 42 websites using fake countdown timers with deadlines to buy specific products (European Commission).
In practice, for BFCM:
- Same moment everywhere. Discount end, timer end and bar text all point to one date and time.
- Let the price go back up. When the timer hits zero, the code stops working.
- Extend only in the open. If you decide to extend, say “Sale extended” and update the discount and timer together. Don’t plan a “surprise” extension while the timer says the sale is ending.
- Don’t reuse the deadline. A “last chance” bar that comes back every weekend in December is an always-on discount.
- Real numbers only. Stock counts, sales and visitor numbers should come from your store, never from a script.
Our post on false urgency and countdown timers covers what regulators have said in more detail, and urgency marketing phrases has wording that states facts.
What should you check before and after the weekend?
Before November 27:
- The app embed is on, and every bar and timer shows on mobile and desktop.
- Each discount code works at checkout, with the right start and end dates.
- Timer end times match the discount in your store’s time zone.
- Excluded products don’t show the sale bar or timer.
- Your monthly impressions have room for the extra traffic. In Sam FOMO, each popup shown counts as one impression, and the app home shows your usage and limit. Click Need more? if you need a higher limit.
After November 30:
- Pause or delete the BFCM bar, timers and any BFCM popup copy.
- Replace the bar with your next real message, such as a shipping cutoff.
- Open Analytics to compare impressions, clicks and click-through rate by popup type with the period before (analytics guide). Keep what shoppers clicked, drop what they closed.
Busy weekends also bring more delivery problems. If you ship physical goods, our BFCM lost package checklist covers the shipping side.
Frequently asked questions
When should I put up a Black Friday countdown timer?
Put it up when the sale starts, counting down to the moment the sale really ends. Before the sale, a bar that announces the start date works better than a timer to a sale shoppers cannot use yet. Black Friday 2026 is November 27 and Cyber Monday is November 30.
Should I use one timer for all of BFCM or a new one each day?
Match the timer to the offer. One weekend sale gets one fixed-date timer to the final end. If you run separate offers, such as a Black Friday deal and a different Cyber Monday deal, give each its own timer and its own Shopify discount with matching end times.
Can I extend my Black Friday sale after the timer ends?
You can, but say so plainly, for example "Sale extended to Tuesday 11:59 p.m. ET", and update the discount and the timer together. Planning an extension in advance while the timer says the sale is ending is the kind of fake deadline consumer authorities look for.
How many popups should run during BFCM?
Keep one interrupting popup per visit, such as an email popup, plus small notifications with real data. A bar with a countdown, a product page timer, a low stock alert and an email popup all on one screen is too much. Use timing limits so notifications do not repeat on every page.
What time zone does a Black Friday countdown use?
A Shopify discount starts and ends in the time zone set in your Shopify admin. Check that your timer points to the same moment. In Sam FOMO, the fixed-date timer is set in the local time of the computer you use, and the daily timer runs to midnight in each shopper's own time zone.
